In the Colorado Springs market, a gas tankless water heater typically runs $3,000 to $5,500 installed. Electric tankless typically runs $1,800 to $3,500 installed. The unit itself is usually $1,200 to $3,000 of that number, and the rest is what it takes to feed the thing: a gas line big enough to deliver the fuel, dedicated venting, and sometimes a new electrical circuit.
Those are typical market ranges for our area, not a quote on your house. The spread is wide because tankless pricing is driven almost entirely by what your home already has in place. The add-on rows are not automatic. Plenty of installs need none of them. But when a quote comes in far above what a neighbor paid, one of those three is usually the reason.
A tank water heater is a storage vessel with a modest burner under it. It heats 40 or 50 gallons slowly and holds them. A tankless unit has no storage at all, so it has to produce the same hot water on demand, in real time. That means a burner several times larger than the one in your tank.
A bigger burner needs more gas, faster. That is why the gas line matters so much. A half-inch line that has run a tank water heater for twenty years without complaint may not deliver enough fuel for a tankless unit at full fire, especially with a furnace and a range on the same system. Upsizing that run is real work: new pipe, new fittings, a pressure test, and an inspection.
The venting is the second cost. Tank units often share an existing flue. Tankless units are sealed-combustion and need their own dedicated intake and exhaust, usually stainless or PVC through a sidewall. If there is a clean path to an exterior wall, it is straightforward. If the unit is going in the middle of a finished basement, it is not.
For comparison, our standard tank replacement is $999 for labor with parts billed at cost. That gap between a tank swap and a tankless conversion is not markup. It is the gas, the venting, and the electrical.
The single biggest swing factor. We size the line for the total connected load of the house, not just the water heater. A long run from a meter on the far side of the house costs more than a short one, and running new pipe through finished space costs more than running it through an open basement.
Wall-mounting a tankless unit near an exterior wall keeps both the vent run and the water lines short. Moving it to gain floor space elsewhere means longer runs of everything.
Replacing an existing tankless unit with a new one is the cheapest version of this job, because the gas, venting, and electrical are already there and already correct. Converting from a tank is where the add-ons live.
Electric tankless units cost less to buy and need no venting, which is why the installed range is lower. The catch is the electrical service. A whole-house electric tankless can require multiple dedicated double-pole circuits and serious panel capacity. In older homes with a 100-amp panel, that is often a panel upgrade, and at that point the gas version is usually cheaper. Our electrical team checks the panel before we quote an electric unit.

At 6,035 feet, there is measurably less oxygen in the same volume of air, and combustion appliances are derated roughly 4% for every 1,000 feet of elevation. In Colorado Springs that works out to somewhere near a 24% reduction from the nameplate number.
A unit rated at 199,000 BTU on the box is producing closer to 180,000 BTU here. Run that through a manufacturer sizing chart built for sea level and you end up with a unit that looked adequate on paper and cannot hold temperature when two showers run at once in January.
Incoming water temperature compounds it. A tankless unit is rated in gallons per minute at a given temperature rise. Our groundwater is cold in winter, so the required rise is larger here than in warmer parts of the country, and the same unit delivers fewer usable gallons per minute. Cold incoming water and thin air push in the same direction, which is why the honest answer at our altitude is usually one size up from what the chart says.

Colorado Springs has moderately hard water, generally in the range of 5 to 12 grains per gallon depending on your neighborhood. Minerals precipitate out on the hottest surface in the system, and in a tankless unit that surface is the heat exchanger.
Scale on a heat exchanger reduces output, drives up gas use, and eventually triggers error codes and shutdowns. This is why tankless units need annual descaling and tank units do not. A tankless installation involves gas, venting, and often electrical, and it requires a permit through the Pikes Peak Regional Building Department. We pull it and schedule the inspection, and the permit fee is billed at cost as a line item on your quote.
This is not optional paperwork. An unpermitted gas appliance surfaces during a home sale, and an improperly vented sealed-combustion unit is a carbon monoxide risk. If a bid comes in noticeably cheap and does not mention a permit, ask why.
